The Next Revolution Won't Be About Work. It Will Be About Judgment.

I've been thinking a lot lately about how every major shift in business seems to inherit assumptions from the era that came before it.

Factories needed people in specific places at specific times. That made perfect sense. If the machinery was in the building, the work was in the building too. Attendance wasn't just a management preference. It was a practical necessity.

What's interesting is how much of that thinking survived the transition into knowledge work.

The tools changed. The jobs changed. The nature of value creation changed. Yet many organizations continued to operate as if visibility and productivity were closely related. We replaced factory floors with office buildings and conference rooms, but in many ways we kept measuring success through presence.

AI has me wondering if we're approaching another one of those moments where old assumptions stop fitting the environment around them.

Most of the discussion today centers around what AI can do. It can write. It can summarize. It can analyze information. It can automate tasks that previously consumed hours of someone's day.

That's certainly important, but I don't think that's the most interesting part.

The more interesting question is what happens when the effort required to produce something starts to decline while the value of good judgment remains exactly the same.

If someone can accomplish in two hours what previously took eight, what exactly are we paying for?

Time?

Output?

Expertise?

Decision making?

The answer seems obvious at first, but I'm not convinced most organizations have fully thought it through.

For years, knowledge workers have been hired for a combination of execution and judgment. The execution part was simply unavoidable because the tools demanded it. Reports had to be written. Research had to be gathered. Information had to be organized and communicated.

AI is beginning to remove some of that friction.

It's a little like improving the roads between cities. The destination hasn't changed, but suddenly less time is spent traveling and more time can be spent deciding where to go next.

That shift feels significant.

The skills that seem increasingly valuable aren't necessarily the ones associated with producing more work. They're the ones associated with making sense of complexity. Understanding tradeoffs. Building alignment. Seeing patterns. Helping organizations make better decisions.

In other words, judgment.

This is one reason I suspect the future of work won't be defined by debates about offices, remote work, or even AI itself. Those conversations are really happening at the surface.

Underneath them is a larger question about how organizations define value and how they choose to measure it.

The Industrial Revolution optimized for labor.

The Knowledge Revolution optimized for information.

I wonder if the AI Revolution will ultimately optimize for judgment.

If that's true, the organizations that adapt most successfully may not be the ones with the best AI tools.

They may be the ones that learn to recognize and reward the uniquely human contributions that become more valuable as everything else gets faster.
